Prototyping After a group moves through the sensing and presencing

stage of the U-Process, the U continues by crystallizing ideas and then prototyping them.

Prototyping creates a landing strip for the future you want to create, and to build something that allows you to explore an emerging idea or concept by doing something.

Prototypes are an early draft of what the final result might look like. Prototyping often goes through several iterations based on the feedback that you generate from other stakeholders.

Purpose of PrototypingPurpose: The purpose of prototyping is to create a microcosm that

allows you to explore the future by doing. Prototypes work on the principle of “failing early to learn quickly.” (IDEO)

Outcomes: Valuable feedback from stakeholders on an idea that helps

to refine the concept and its underlying assumptions A practical and tested mini-version of what later could

become a pilot project that can be shared and eventually scaled.

Ideas to refine the existing and invent new concepts.

Prototyping: LogisticsPeople & Place: Participants go through a process that includes both

systems sensing (seeing the system through the view of all key stakeholders), systems thinking (identifying root causes and leverage points) and a moment of shared and individual stillness (connecting to source) before brainstorming and selecting possible prototyping ideas.

Time: Depending on the project, a prototype can take a few

days, weeks, months or years. Usually it takes 1-6 months.

3-D Sculpting 3-D sculpting is the process of constructing a

three dimensional model that represents key functions, facilities/locations, processes, procedures, and relationships that define how an organization is perceived to operate.

Participants use a variety of materials to create the model. The materials are symbolic and participants assign labels, meaning and qualities to them as they construct the model.

Reasons for Creating a 3-D Model The main purpose of creating a 3-D model is to

provide change leaders with a physical representation of how an organization operates.

The conversation and construction of the model allows participating individuals to share stakeholder and personal perspectives to identify organizational strengths and inefficiencies.

3-D Modeling ProcessSet-up and Process: Form small groups of people who have a vested interest and desire

to better understand how a system works. Each participant proposes elements that they consider essential to

understanding how the organization/system operates. The three-dimensional model that emerges from the input of the

participants represents the organization today. As the participants create the three-dimensional model they explain

what each element represents and why it is being included. Participants also rely on information gathered from stakeholder interviews, employee surveys, and other sources, as well as their own experience and knowledge.

Participants demonstrate Generative listening and engage in Collective Creativity to support their colleague and strive to see the whole organization and system.

PresencingReflection Once the three dimensional model is complete the partners reflect on what has been

created in silence for three minutes.

Generative Dialogue The partners then look at the three-dimensional sculpture from four different perspectives

(Compass Points starting with the East, South, West and North) asking and responding to the following questions:

 o East (Feeling, Intuition and Appreciation)

What do you like or appreciate about the current situation? What is energizing about it? When you look at the situation what other emotions come up? If this emotion could speak what would it say?

o South (Truth and Action) What are the key conflicts and difficulties realities/truths that the system is facing going forward?

o West (Perspective) What is or needs to end in this situation? What is trying to emerge or needs to begin?

o North (Purpose) If this situation were designed for people to learn from, what might it be trying to teach them? Spark of the future: What is the deeper purpose or call from the future that needs to emerge?

Prototyping Alternatives Based on the responses to the questions posed, participants

decide what changes would need to be made to improve the effectiveness and efficiency of the current system.

Working together the partners make changes to the 3-D model, so to represent the possible changes that may be required.

Participants discuss the changes they would suggest and how the changes would effect the organization/system. The process is iterative and multiple versions of the system can be suggested.

The partners answer the question: “What would we need to do to pilot these alternative processes, procedures or structures?”
