IPM PRISM is now quarterly publicaon of L&T Instute of Project Management. IPM can be seen as a PRISM that converts

the white light of L&T experiences in projects and the global best pracces into structured programmes for parcipants to

learn the various aspects of project management signified by the colours generated by the PRISM.

Editorial Team:

Mr.Dharmendra Trivedi, Mr.Sajesh Thomas, Ms. S Thivyapriya, Dr Chakradhar Iyyunni

It is our pleasure to present you the upgraded version of IPM

PRISM, which is going to be published every quarter

henceforth. We are graduang it from pure newsleer to a

journal of its own kind.

We are grateful to Mr Yogi Sriram for his message in

“Leadership Leers” column. YS has been guide and mentor

for IPM and his message reflects the ambious journey IPM is

taking in the nexhree years in its constant endeavour to offer

more programs relevant to L&T's business.

IPM has been taking several steps to ensure digitalizaon

iniaves by L&T are propagated through IPM programs; the

details are covered in “From Dean's Desk” column.

One of the digital transformaon efforts by IPM is to launch

“Knowledge At Work (K@W)” for the benefit and use of all

L&T project professionals to serve as a plaorm for wider

project management knowledge. This is covered in the

secon “Narraves on New Iniaves”

L&T IPM decennial event celebrated in June this year to

commemorate a Decade of Excel lence in Project

Management Educaon, detailed of which are covered in an

exclusive secon in this edion.

There are several proud moments for L&T because of our

successful projects; we covered two such cases in our “Pages

for Project Success Stories” secon.

In the'Look Out in the Library secon', you will find details of a

book that describes best pracces for planning and opmizing

a schedule and analysing its feasibility and risk levels.

We are proud of the programs that we offer to L&T project

professionals and we dedicated few pages for cover the

programs conducted in the year so far.

Happy Reading and please do provide your feedback on

contents and coverage.

Dear L&Tites,

Reading, reecting and

connecting what we read

with practice, is important to

succeed in a world that is

getting more and more

complex. IPM PRISM is

graduating from a news

bulletin to a professional in-

house journal for project

management leaders which

will be released quarterly henceforth. Though

sections related to the details about IPM programs

and events will continue, IPM PRISM will have new

sections and enriched content added each quarter.

L&T IPM endeavours to be a knowledge partner in

every project management professional's leadership

journey and is continually exploring new ways to

connect project management professionals to the

vast and diverse project management knowledge

that resides in our company. International standards

and global best practices that are collated from

various mega projects are being shared for emulation

through agship programs and specic competency

development modules. As many of you know IPM

launched the new Level 2 and Level 3 agship

programs in 2018 in collaboration with University of

Texas and Craneld, with contemporary content and

innovative pedagogy. IPM is also planning to conduct

a Project Management conclave as a platform for

sharing success stories and methodologies across

L&T group. We have also scheduled a level 4

program in Jan/ Feb 2019. Please watch that space in

the newsman and other internal media in the coming

months.

IPM is augmenting efforts to partner businesses in

achieving Lakshya 2021 and has plans to offer more

programs relevant to L&T's business in the coming

years. These will be in the form of new professional

certications most suited to L&T's major businesses,

further collaborations with professional bodies and

expanded offerings to international locations where

L&T operates. The graphic depicts the journey

planned for IPM.

We solicit your support and feedback about L&T

IPM's contribution so that we can strive to improve

further in the journey ahead.

I also take this opportunity to request project

management professionals to use and develop IPM

PRISM into a knowledge repository to share their

project management challenges and learnings from

current projects so that such learning can be

collaborative and complementary.

Happy Learning, happy Learning to Learn.

Dean's Desk

There is a Sanskrit quote

which probably reects

t h e i m p o r t a n c e o f

knowledge and facts in a

very crisp form -“Na-

astividyasamachakshu,

na-astisatyasama tapa”

(meaning - No vision as

as powerful as the vision

of knowledge; abiding by

truth is the foremost of oaths).

This applies to the domain of project management as

well – two powerful tools a project manager should

have are “Knowledge” and “Facts” (truth). It is

necessary for project professionals at various levels

to continually upgrade their knowledge, get equipped

with latest tools and techniques and strive for

continuous improvement, so that we stay ahead of

completion and stay relevant to the market where we

are operating.

L&T IPM has been endeavouring to make the project

management knowledge available to project

professionals and last 18 months have been

remarkable in terms of the new initiatives and new

Programmes.

Ÿ In 2017, we launched a master's Programme with

SDA Bocconi and we are running second batch

this year.

Ÿ New Tier 2 Programme – Advanced Programme

for Excellence in Project Execution (APEPE) with

Craneld started in April 2018.

Ÿ New Tier 3 Programme – International Project and

Programme Management (IPM) with University of

Texas started in June 2018.

Ÿ New optimised L1 Programme started from

Ÿ Our New Initiatives such as Specic Competency

Development Programmes, Webinars have been

very successful and nominations keep pouring to

these Programmes

Ÿ We launched Online learning with ATL in 2017.

Ÿ We made Construction Industry Institute's popular

online educational modules accessible to all

employees of L&T. So far 191 employees have

made use of this online learning and earned 1086

hours of professional development hours (PDHs)

IPM Decennial celebration this year was a very

successful event, there is a detailed report covering

the event in this edition of PRISM; IPM is proud to

have trained nearly 10,000 employees in last decade.

L&T IPM embraced the digital drive in the company

and has taken steps to include the developments in

digital transformation of the company as a part of

curricula. Please see a separate section on this topic

in this edition of IPM.

Our relationships with ICs is growing. PT&D is new IC

who joined the league of strong supporters and

valuable patrons. Thanks to the initiative by Mr

Srikant Srinivasan and great support by PT&D

management, our involvement in development and

delivery of ICspecic Programmes has taken a leap

with delivery of Nu EPC (Nurturing Excellence in

Planning in and Control) and PLMDP Programmes

(Project Leadership and Management Development

Programme – in collaboration with IIT Madras). Also

for the rst time, we are addressing the Engineering

and Design Management aspects through, by way of

developing a new Programme SPEED (Special

Programme for Excellence in Engineering and

Design) for Engineering Managers.

We started working with Data Analytics team to

cascade the developments on Data Analytics and

facilitate data-driven decision making among project

professionals.

IPM endeavours to be fore-front of activities that add

value to L&T's Business. We believe “Yogah

Karmasu Kaushalam” (Yoga is excellence at work)

and would promote excellence in project delivery

th rough our Programmes and consu l t ing

assignments.

With over a decade of excellence in Project Management

educaon, L&T IPM has been a common plaorm for

employees from different business units to share

knowledge during IPM programmes and informal

interacons aerwards. It is now necessary to capture

these conversaons in an online format to benefit larger

pool of project management professionals.

K@W provides mulple avenues for L&T employees in the

form of Community of Pracces to access and share

knowledge. Communies of Pracce share a passion for

discussing ideas from their sphere of work and are

L&T IPM has been connually exploring ways to stay

ahead and ensure that project management knowledge is

accessible to all praccing professionals in L&T. As a part

of this endeavour, IPM is set to launch its Knowledge

proprietaries.

enthusiasc to establish knowledge both through explicit

means and share tacit knowledge through interacons.

K@W is where experience and wisdom get converted to

bundles of knowledge artefact(s) in the form of Best

pracces, Guidelines, Tools, Checklists and obtain

suggesons on Standard Operang Procedures.

K@W is also the place for applicaon, to convert

Knowledge to Innovaon. With ubiquitous technology,

each of us has access to informaon but are challenged to

get the right and relevant informaon quickly from

credible sources. K@W structured portal serves to

organize, retrieve, discuss and create knowledge.

Your exploraon and deep-dive through discussions of

the various knowledge artefact(s) and sharing insights will

help not only you to anchor your foundaons but also be

recognized as a thought leader in L&T. Finally, "Vyaye

Pages from Project Success Stories

It was a proud moment for all of us when PMI India

announced LTHE as winner for the presgious "Project of

the Year 2018" Award under the Large Project category,

for the exemplary management and delivery of the

"Bassein Development Project". Mr SashPalekar and his

team received the award during the Project Management

Naonal Conference 2018 in New Delhi on 12th Oct. The

project is an excellent example of L&T's prowess in

project management and fulfilling fruion of various

iniaves taken by LTHE to sustain the posion of being

top player in large complex project delivery. Exceeding

the expectaons of the Industry and its clients and

delivering the project 3 months ahead of schedule is a

clear achievement of the LTHE's vision to revoluonize

the Hydrocarbon Industry.

Project Features

Bassein field is primarily a gas-cap gas field and is located

approximately 80 Km, West North-West of Mumbai. It is

approximately 235 square Km in areal extent. The water

depth varies from 50 to 70 meter in the area. The field

was put on gas producon in Sep. 1988 and has been

developed in phases.

Oil and Natural Gas Corporaon Limited (ONGC)'s Bassein

Development Project was awarded to Larsen & Toubro

Hydrocarbon Engineering Limited (LTHE) on 22nd June

2015. Project scope included - Pre-engineering survey,

design & detailed engineering, procurement, fabricaon,

load out, e down, transportaon, installaon, pre-

commissioning and commissioning of:

Ÿ 4 Legged Well Head Plaorm (BH Plaorm)

Ÿ 4 Legged - 50 Men Living Quarters Plaorm (BLQ3

Plaorm)

Ÿ 8 Legged Launch Jacket & Process Plaorm comprising

of Gas Turbine Generator (1), Process Gas Compressors

(3) and other Processing facilies. (BCPA3)

Ÿ 2 Segments of Submarine Pipelines

Ÿ 80 Mtrs long Bridge between BCPA-3 & BCPA-2 and 50

Mtr long Bridge between BCPA-3 & BLQ-3

Ÿ Brownfield works On Exisng BPA, BCPA, BLQ1 &

BCPA-2 plaorms in BPA Complex - Comprising of

structural deck extensions, interconnecng piping,

cable laying and control room & switchgear

modificaons.

Key Challenges and Highlights:

Ÿ Bassein Development Project included brown-field

work i.e., work on exisng live plaorm with high H2S

concentraon (as high as 1200 ppm) requiring the

contractor to work during the monsoon at offshore,

where accommodaon is limited and facilies were

live and operang.

Success Story – 1LTHE's "Bassein Development Project" wins PMI Project of the Year Award 2018

Page 12: M P I A Learning Journal from L&T Institute of Project … · 2019-04-15 · In 2008, Larsen & Toubro Limited top management launched L&T Instute of Project Management (L&T IPM) -

Ÿ Post compleon of Offshore Installaon towards the

end of April 2017 (Closer to onset of monsoon)

another challenge was to complete the Hook-up /

integraon of the structures, hooking up the piping,

cables etc. between these modules. While working at

offshore during monsoon is considered impossible,

yet LTHE completed the structural integraon, piping

hook-ups, cable laying, pre-commissioning &

commissioning acvies by deploying about 200

personnel.

Ÿ Safety was given the utmost importance every step of

the way. HSE was effecvely integrated into all the

stages with commitment towards safety flowing in a

top-down approach with senior management taking

the lead in incorporang HSE values.

Appreciaon and Awards

On September 25, 2017, Booster compressor facilies

under BDP Project dedicated to the naon by Hon'ble

Prime Minister Shri Narendra Modi.

Leer of Appreciaon was issued by Client for achieving

exemplary performance during the crical shutdown of

BPA complex in April 2017. Shutdown of the complex was

required to integrate the new facilies under the project

with the exisng complex facilies. Each saved day of

shutdown, benefied the Client a producon of 11.5 MM

SCMD from BPA complex. The inial plan for this

shutdown was around 35 days to complete this

complicated scope of work. However, through

innovavely planned system shutdowns and compleng

non-crical acvies progressively pre-shutdown, the

whole shutdown period was brought down to 5 days.

The project was awarded PMI India Best Project award (in

the category above 1000Cr INR) at the PMI India Naonal

Conference, 2018.

Ÿ The major constraint for the project was the schedule.

The overall schedule of the project was contractually

defined as just over 30 months. Projects of such

complex scopes are scheduled for 36 months

worldwide.

Ÿ Significant addional work such as integraon of

BCPA-3 Firewater Pump with exisng BPA system, Tie-

in of BCPA-3 LT Bus with BCPA-2, providing Level

Transmiers for Ulity & Potable Water Tanks in

TGBM and BLQ3 etc. was undertaken. These

addional work were also completed prior to Gas-In.

Ÿ LTHE has successfully completed the project by

significantly accelerang the schedule upon request

by Client and achieved "Gas-in" on September 22,

2017.

Ÿ The work centers were spread over geographically

diverse locaons and involved working with people of

mulple naonalies.

– Project Management and Procurement (over 500

suppliers and service providers from 25 countries

globally) based at Mumbai

– Engineering Centers - Offshore Engineering Center

at Bengaluru, Aker Engineering at Malaysia and

KHI in Japan

– Fabricaon Centre - MFF Hazira, MFF Kaupalli

and Jindal Coang Yard - Mundra

– Offshore Installaon- NPCC - UAE

– Marine spread (Barges, vessels, etc.) from

Singapore, Middle East and India

– ONGC (Client) Office - Mumbai

– Site - Bassein Field, Western Offshore, India

Ÿ Load out of mega structures, managing the marine

logiscs for Bassein Development Project was no

small feat. Over 20 structures were dispatched from

Hazira, within 4 months for the BDP & MHNRD-3

Project. This was achieved by detailed planning,

aligning schedule with dal variaons, effecve turn-

around of transportaon spread, and ensuring mely

availability of statutory clearances.

18,50,000 sq. feet was delivered in 32 months and isa reflecon of L&T's prowess in Design &Build projects and in delivering fast track infrastructure projects for IT companies.

Ÿ The salient features are 32 Labs, Common & Personalized Gym, MEP Service, training room, Basement Car parking with CPMS, Cafeteria & execuve dining, etc. The Seang Capacity for tower 6 & 7 is 2158 Nos and 3141 Nos respecvely

Key Challenges and Highlights:Ÿ The key challenge was more than 1.5 lakh cum of hard

rock excavaon. The encountered hard rock in ITC 7 & 8 which was not breakable through breakers - breakers - Diamond Rope Cung done for 31484 cum i.e., hard rock quanty is increased from 20% in contract to 50% actual at site.

Ÿ Being a brown field project within the exisng operaonal facilies of Tech Mahindra, the biggest challenge was to execute the project without interrupng any of the ongoing campus operaons. Also, successfully managed re-roung of HT Line.

Ÿ The scale and speed were achieved by using in-house batching plant for concrete producon, system form work and post-tensioning of slab technology (cycle me of 8 days).

Project Schedule: L&T B&F secured the project in January 2014 and project was successfully synchronized with the Grid in December 2016. This presgious got LEED project rang "Achieved USGBC GOLD".

Look-out in the LibraryTitle : Locaon-Based Management for Construcon Planning, Scheduling and Control

Authors : Olli Seppänen, Russell Kenley

Publisher : Spon Press, 2010.

This book describes the technical system based on the Locaon-Based Management System (LBMS)'s algorithm, flowline visualizaon and guidelines and best pracces for planning and opmizing a schedule and analyzing its feasibility and risk levels.Locaon-based management approaches start with the assumpon that a project can be broken down to physical locaons and that planning and control of the detailed design, work and all project data can be performed using those locaons. Acvity-based systems of construcon projects can include thousands of acvies with complicated network logic. Tasks are assumed to flow through locaons. Logic is assumed to repeat in each locaon where the same two tasks exist i.e., the number of logic dependencies is greatly reduced in locaon-based systems. The efficiency of combining similar work in different locaons reduces the intrinsic complexity of acvity-based schedules.

Locaon-based Planning:Locaon-based planning methodologies provide tools to create good schedules (per unit cost) while maximizing producvity, opmizing on risk and acvity duraons and ensuring feasibility.Ÿ The Locaon Breakdown Structure (LBS) is one of the

most important up-front planning decisions in LBMS. LBMS is the first locaon-based planning tool which allows for a hierarchical LBS with unlimited hierarchy levels.

Ÿ For example, the project can first be divided into buildings, buildings can be subdivided into structurally independent secons, which can be divided to floors and then to interior zones. Different construcon phases can have a different breakdown.

Ÿ For example, exterior work can ignore floors and be divided based on the side of the building and structural work can be divided based on pour areas.

Ÿ The most important thing is to have the same LBS for all tasks of the same phase because sharing the same LBS decreases complexity and increases the power of the system. For this reason, when combining LBMS and locaon Last Planner System (LPS), the phase scheduling sessions start by defining a common LBS for all tasks of the phase

Ÿ LBMS as a planning process includes defining the Locaon Breakdown Structure of the project, defining tasks and their quanes by locaon, defining relaonships between tasks, aligning producon rates and opmizing the schedule. Finally, buffers can be inserted between tasks to account for variability and decrease the risk.

Ÿ Tasks flowing through fixed locaons can help plan for connuous work and provides a natural visualizaon scheme. The emphasis of locaon-based planning is, therefore, to plan for producvity. Connuous work means that the same crew is able to work on the same task connuously without breaks from locaon to locaon.

Benefits:Ÿ Connuous work provide the following benefits:

increased learning effects, increased producvity, clear direcons to crew members and smaller risk of subcontractor crews leaving the project or charging for waing me. Disconnuous work or Starts and Stops are greatly reduced.

Ÿ LBMS planning guidelines can be combined with the social process of Last Planner System to make the planning process collaborave.

Locaon-based Control:While control techniques in CPM depend on lag indicators, locaon-based control is able to create accurate forecasts while maximizing on producvity and minimizing on cost parameters. Ÿ LBMS emphasizes producon control during

execuon phase. Tradional controlling approach in acvity-based systems is based on a thermostat model of project control i.e., reacng to deviaons on the crical path aer they have happened.

Ÿ Producon control in LBMS emphasizes real-me informaon and forecasng problems before they happen.

Ÿ Crews move through locaons, hence locaons can be thought about as logical containers for project informaon. Also, since locaons stay fixed they can be easily monitored.

Advantages for Construcon Enterprise:Ideal for linear projects such as buildings, roads, metros and projects with repeve mof such as sports stadiums or even mul-purpose projects with large open locaons or intrinsic complexity. LBMS is also inherently supports the creaon of Cluster(s) and synchronized management of mulple projects. The technique inherently uses lean approaches, reducing wastage and increasing producvity.

Reflections on Real Life Project Problems

While there are several acvies that

get performed as a normal part of

p r o j e c t e x e c u o n o r p r o d u c t

development, some planning and some

decisions are oen marred with our

biases and honest false beliefs.

The negave outcomes in business as

well as project are oen are result of the biases. We all

would like to think that we are able to make objecve and

raonal decisions all of the me. But the fact is, that

under certain circumstances, almost anyone can become

biased in their thinking and decision making.

This arcle is an aempt to make our project leaders

and business leaders to be self-aware of the biases and

be mindful on their process of decision making.

In project management, it is esmated

that 75% to 90% of the me is spent is

o n co m m u n i ca o n ( Ve r b a l a n d

wrien). That is a lot of me spent

dealing primarily with your team

members and major stakeholders.

Therefore, it would be helpful to

recognize how judgments and decisions

can be biased, under certain condions, so that we may

beer deal with it.

Here we discuss a few cognive biases that you may

encounter when managing your projects.

1. Planning Fallacy:

Planning Fallacy is the tendency to underesmate how

long it will take to complete a certain task and display an

opmism bias. This phenomenon occurs regardless of the

individual's knowledge that past tasks of a similar nature

have taken longer to complete than generally planned.

The bias only affects predicons about one's own tasks;

when outside observers predict task compleon mes,

they show a pessimisc bias, overesmang the me

needed.

This oen happens during planning, when those who are

going to do the actual work underesmates the me it

will take to complete a task. Coupled by the pressure from

sponsors to finish the project as soon as possible, is it any

wonder why most project does not complete on me?

Opmism and pressure from the management results in

an unaainable dateline that will eventually lead to

schedule delays. A beer way to esmate how long a task

will take is to look at similar projects from the past and

see how long it took the team to complete the same task

before and assess the circumstances that are different

(+ve/-ve) now. If we are considering more opmisc

schedule, the key queson to ask is "What are we doing

differently now to achieve this"

2. Anchoring Bias:

When making decisions, people tend to overly rely, on

specific informaon that becomes available (anchor).

Once an anchor is established, all subsequent decisions

and negoaons will center and be informed by the inial

suggeson.

For example, we oen talk about negoang based on

the last price quoted, again key queson is to ask "is the

price sll profitable for project? Will we delivering the

quality required by client with this price or is this price

coming with unancipated risks?"

3. Confirmaon Bias:

Confirmaon Bias is the tendency to

search for or interpret informaon in a

way that confirms one's preconcepons.

We tend to only look for things that

confirm our beliefs and are oen blinded

by any informaon that does not fall in line with our

preconceived view. By doing so, we become less objecve

to any other informaon being presented.

Dilbert says "The Math clearly shows that our project

won't work, Even if we do Everything Right" indicang

confirmaon bias .

For example, if a stakeholder hears and believes

unwarranted negave things about a project and has

already developed his own preconcepons before even

hearing a single project briefing, by the me the project is

formally presented to him, he will most likely only see

what he already believes, that the project is a waste of

me, and not give it a fair evaluaon. All the while not

even aware of the fact that he is already biased to not

liking the project.

4. False Consensus Effect:

The False Consensus Effect is a cognive

bias where a person tends to overesmate

the extent in which others share their

beliefs or opinions.

Break-free from Biases through Emoon-free Enquiry:

Page 16: M P I A Learning Journal from L&T Institute of Project … · 2019-04-15 · In 2008, Larsen & Toubro Limited top management launched L&T Instute of Project Management (L&T IPM) -

16

Dilbert says "Our Project plan is so complicated that

failure I assured"

For example, when conducng a project, you may feel

that your project is an excing one and is of great value.

The false consensus effect will bias you into perceiving

that others share your enthusiasm. If you are not aware of

this tendency, you may overlook or not take the me to

seriously gauge the actual atudes and senment of

your stakeholders towards your project.

Never assume that everyone is on board, always check to

be sure. Being aware of this tendency will ensure that you

secure buy-in from all your major stakeholders so that

your project may run more smoothly.

5. Opmism Bias:

Opmism Bias is the tendency for people

to be overly opmisc about planned

outcomes rather than believing that

something negave will occur.

Although it's preferable to start out a

project in an opmisc tone. Be aware

that this should not blind us to the risks of things going

wrong. Be careful not to brush off valid concerns made by

the team members and try to plan accordingly for when

things go wrong. Many organizaons price their bid

wrongly with over-opmism and leave a lot on the table

even at the me of bidding. This can be seen by observing

the large differences between L1 and L2 bids.

L&T IPM knowledge Centre (Library) hosts several books on project management

and construcon management. Please visit & explore.

Also opmism bias downplays the risks in a project and

blinds the project leaders from seeing the potenal risks

and taking correcve acons on me. Most oen,

ignoring the risks or not acng on migaon are the

reasons of serious profit leakage in projects.

6. The Dunning-Kruger Effect:

The Dunning-Kruger effect is the tendency to

overesmate skill or knowledge in the context of one's

ow n p ro fe s s i o n o r ex p e r s e . I t m ay a p p e a r

surrepously, when unskilled persons may display high

confidence.

In the planning stage for

example, it's a good idea to

get inputs f rom team

members from all different

disciplines to weigh in on

any issues or problems

regarding the project. This

will ensure a more balanced view when planning one's

project acvies. Nobody is perfect and everyone is

bound to fall prey to these cognive biases at one me or

another. However, just being aware of these biases when

thinking and making decisions is a big step in managing

and guarding against them.

The simple trick to overcome these biases is - "(1) to

become aware, (2) stay emoonally robust and (3) ask

quesons in a non-threatening way".
