Background

BBCN Bank was formed in 2012 through the merger of two similar

sized banks. The new Bank found itself with a large number of

complex technology projects and a strategic plan that held out the

possibility future bank acquisitions.

Solution needed to address:

■ Over 100 projects to be tracked – range in size and complexity

■ Organization growth requires improved project management

methodology

■ Monitoring and reporting project status using Excel spreadsheets – ▪ Difficulty sharing spreadsheets on complex projects with multiple

managers

▪ Ineffective for tracking time and progress for complex projects

▪ Periodic management status reporting of all projects very time

consuming

■ Corporate objective to implement a standardized portfolio/project

management process in line with the FFIEC IT Examination

Handbook

Background

Vendor evaluation and selection:

■ Q4 2012 – 3 EPPM offerings considered, Instantis hosted Version

8.0 selected

■ Q1 2013 – configuration, on-boarding, training, testing and

implementation

Production configuration designed to support project management

methodology:

■ Large, Medium and Small projects supported

■ Four-phase waterfall project structure with milestones and tollgates

■ Standard activity templates built into Instantis

■ Standard project document templates created

■ Consolidated status reporting and dashboards created

■ Project initiation information captured in Instantis

■ Project workflow (Charter -> Proposal -> Project) implemented

Upgrade Decision Process

■ Performance

■ Update ―Slippage‖

■ Workflow Simplification

■ Re-author of templates and roadmaps

Delivery Process

Design • Review current Environment

• Document To Be

Build • Alpha in Sandbox

• Verification

• Beta on SaaS

Deploy • Training

• Production Move

• Migration

• Turn Over

Implementation Reality

■ Design

▪ Mirrored 8.0 in Sandbox

▪ Identified changes to incorporate

▪ Idea and Proposal functionality

■ Build

▪ 8.0 through 8.6 error messages a challenge

▪ 8.0 could not be exported / imported to later releases

▪ Oracle upgrade SaaS new environments to 8.7 mid-build

▪ LDAP unable to use multiple directories

▪ Changes in design for Activities, Roadmaps and Resources

Implementation Reality

■ Deploy

▪ Move to Production Mode limited UDF options

▪ Oracle Data Center Migration

— Delayed roll out slightly

— Smooth transition, good communication

▪ Transfer projects via MS Project

Migration Migraine - Resources

■ Simple concept

■ Changes to resource types, roles, etc. made it more challenging

■ Do-able, just time consuming

Migration Migraine – Projects

■ Transfer projects via MS Project

▪ Required MS Project 2007

▪ Created MS Project enabled template to align with old project

▪ Match Text26 to Text29 to 8.7

▪ Clear Text 30 for all Activities leaving WBS structure values

Migration Migraine – Projects

■ Simplified most

▪ One phase for Small Projects

▪ Stripped entire project and kept only project level security code

(text30)

Lessons Learned

■ Get on Oracle’s radar early and communicate dates

■ Design for simplicity and grow

▪ Original environment designed well but overkill for what was

actually used

▪ Ensure the pieces are activated for future use
