    INTRODUCTIONyAsda had its beginnings in 1920 with a group of dairy

    farmers in Yorkshire Country in Northern England

    looking for a means to sell their milk. After a series ofacquisitions and diversifications, which includedbakeries, meat processing plants, and nonfoodbusinesses, the company went public in 1949 under thename Associated Dairies Ltd.

    CHANGING IN STRATEGY OF ASDAy In 1981, John Fletcher (HBS MBA 1972) became Asda

    Stores managing director. Believing Asda had hadfocused too much on sales to the detriment of profitmargins, he began initiatives to increase margins byreducing costs and offering more higher-priced valueadded products. The southern counties of England

    were wealthier than the northern counties, and as one

    Asda executive stated, It makes a difference when acustomer is walking into your store with 100 pound inher pocket instead of only 20 pound.
