DevOps: The ITSM Game Plan Whitepaper

I am fascinated by DevOps and its rapid acceptance into the ITSM arena even though sometimes it is easier to identify what DevOps does not do rather than what DevOps actually does do. On occasion, it seems more like vapor speak with very little actual substance. After all, shouldn’t dev and ops work together as and when required to the benefit of the business and the customers? So for me it is also about what DevOps is not;

• It is not a process

• It is not a best practice

• It is not a function

• It is not a set of apps

• It is not a specific discipline

• It is not a framework

• It is not a prescriptive approach

If it is not any of these things then just what is it and how can it be managed? Well first off, all IT processes and business processes need to be seamlessly integrated to create a more agile environment – with the ability to define, develop, deploy and exploit improvements to valuable systems. For this to happen three components need to work in harmony:

• IT Development – Creating and supporting current and future applications

• IT Operations – Efficiently provisioning essential services

• Quality Assurance – Ensuring applications and systems are “fit for purpose”

But from management’s perspective there’s something missing in the overall description/definition of DevOps because DevOps is NOT a new framework or prescriptive approach. It’s more of a cultural shift in the way teams work together for the greater good. Management must:

• Acknowledge the respective needs for specialist roles within DevOps

• Acknowledge the importance of providing valuable business services

• Acknowledge that communication and collaboration are the key

• Acknowledge that rigid teams are no longer viable – agility is important

• Acknowledge that demarcation boundaries between IT units are not productive

• Acknowledge that some cross training will be required

• Acknowledge that best practices and governance must be observed by DevOps

• Acknowledge that DevOps is not a short cut; it still needs to meet IT standards

• Acknowledge that DevOps is a state of mind, not a tangible object

• Acknowledge that rigid tier structured management is no longer viable

• Acknowledge that teams are flexible and not fixed units

• Acknowledge that most importantly trust between management and DevOps teams is essential

In many ways ITSM managers managing DevOps are a lot like sports coaches. Think of a team sport such as soccer, lacrosse or ice hockey and it’s almost guaranteed that what they will have in common are a set of rules

to which all players and teams must adhere and each team will have a set of game plans or tactics.

Rules exist to put controls in place to govern the game (Dev) whereas game plans are used by coaches to guide players to win the game (Ops). Rules once created are not changed very often, whereas, the game plan can change frequently during play due to many factors; the game plan of the opponents, the weather, the skill of the other team, injuries and the score, also teams have to be agile enough to change game plans on the fly to meet a new challenge posed by their opponents.

Traditionally, Dev created the rules in the guise of ITSM apps while Ops operated those apps in a rigid manner. Rigid objects tend to break too easily which can be the case for ITSM departments not using DevOps. For example, in some organisations it can take weeks to get a change request registered because the team hierarchy insists on signoff at every level rather than designate team signoff using DevOps.

DevOps is a new challenge for management, especially senior management. Many of those old traditional roles in IT Service Management will need to change to make the new reality a success.
