Summary- Client
Based in Argentina, the client is respected internationally for its 30-year
history of developing state-of-the-art technology in different industrial,
scientific and applied research fields including nuclear, aerospace,
government and defense and medical equipment. Among many
other accolades, it was the first company in Latin America certified by
NASA to supply space technologies and construct systems including
satellites, payloads and ground stations.
- Scope
The Argentine aerospace industry was speeding up and our client had
won numerous public bids. As a result, they needed to increase their
teams quickly and reliably across several innovative projects: SAC-D (a
satellite currently in orbit), ARSAT1 and SAOCOM (new microwave
satellites), primary and secondary radars, meteorological equipment
and UAV (Unmanned Aerial Vehicles).
Vates was selected for its wide testing experience and quality
certifications including CMMI and ISO - these software projects in
particular required compliance with the highest standards.
- Results
Beginning with a small team, Vates performed standalone testing
cycles and analyzed their results and performance. Then working in
close collaboration with the client, Vates’ team scaled quickly and
dynamically to meet the projects’ demands, including wide-ranging
audits of software development, testing and operations engineering.
Over the course of the project, the team performed integration testing
between modules using simulator feedback to handle every possible
scenario. The project resulted in successfully delivery of automated
testing scripts, updates to satellite operator manuals, continuous
support for process improvement, and completion of every one of the
client’s commitments on time.
We continue to engage with the client, providing ongoing service
support. Service has been active for 2 years.

Project TypeThrough dynamic staff augmentation and client collaboration, Vates
managed simultaneous systems projects, and provided automated
integration testing to support all development. Vates supplied the
critically needed capability to build teams with specific and

Project ManagementThe main testing team was located in Córdoba, Argentina. Additional
scrum teams were located on-site in Bariloche and Buenos Aires. Team
sizes were managed dynamically according the client’s business
needs with a peak team size of 10. Scrum masters and service
managers worked in a close collaborative model with every client-side
project manager.

Methodology ApplicationBecause of the continuously changing project demands and the need
for testing cycles with tight schedules, Scrum and Kanban
methodologies were the best fit to drive these projects, which
delivered successful results that met the client’s expectations.
Daily scrumDuring these meetings, task progress was monitored to ensure testing
cycles were ready on time for every project. The scrum master also
collected client feedback daily, to help ensure continuous
improvement.
Internal Service ReviewProject status reviews were conducted by project, program and QA
managers on a weekly basis to track progress, and ensure every
milestone was reached.
Client Service ReviewComplete service reviews were performed on a monthly basis and
presented to the client, tracking goal achievement, defect
containment, automation coverage, estimated executions and
availability. Client feedback was consistently collected in person, and
used to trigger any necessary corrective actions or improvements.

Standard: European Space AgencyDue to specific industry characteristics, ESA (European Space Agency)
scripts standardization was a very challenging research requirement but
required for test design success.
Specialized KnowledgeDue to the specialized nature of each project, being a service provider
with deep experience and mature work teams would not be enough to
succeed. Vates needed to maximize its learning capabilities and prove
its adaptive and continuous flexibility to deliver client success.
IntegrationThe size of the overall project was significant; there were 3,000+ client
staff working on these objectives. Vates had to quickly and smoothly
integrate with the clients wide-ranging needs, dependencies, teams
and tight timelines.
