A Look at Continuous Improvement by Jack B. ReVelle, Ph.D.

From time to time I'm asked about the difference between Continuous Improvement (CI) and To-tal Quality Management (TQM). Let's discuss this starting with TQM.

Total Quality Management (TQM) is an evolv-ing management philosophy and methodology for guiding the continuous improvement of prod-ucts, services and processes with the objective of realizing optimum customer value and satisfac-tion.

Continuous Improvement (CI), on the other hand, is a disciplined process for the understand-ing, analyzing and continually improving organi-zational work processes, capabilities and proce-dures with the objective of meeting or exceeding customer expectations. The following are some of the characteristics of CI:

Every work process has a variety of undis-covered improvement opportunities waiting to be realized.

The use of structured methods using graph-ical techniques for analysis, measurement and decision support leads to better improve-ment solutions than do unstructured method-ologies.

Consistently meeting or exceeding customer expectations can best be achieved by people working together on teams to improve their work processes.

The improvement of the quality of an organi-zation's products, services and processes in-evitably leads to improved productivity and profits.

The question is sometimes asked, "Are TQM and CI different acronyms for the same process?" Some say "yes" and some say "no." Both opin-ions are presented here.

Many organizations use the terms interchangeably.

Some organizations start to implement TQM by imple-menting CI projects.

CI, directed at achieving improved quality and custom-er satisfaction, is a strategy for achieving the goals of TQM.

TQM is a philosophy and methodology that significant-ly differs from traditional command and control man-agement.

CI can be implemented with some benefits in a tradi-tionally managed organization. Thus, CI is not the same as TQM.

CI is just one of the aspects that an organization re-quires for a TQM initiative.

Radical Thinking? Data-Driven Decision Making By Akhilesh Gulati

The big data revolution is requiring a seismic shift in-side organizations both in the way we build relationships and the way we make deci-sions; both are now driven by data rather than intuition.

In general, decision making is accomplished via a thought process of selecting a logical choice from the available options. When making deci-sions, technically, all of the positives and nega-tives of each option weighed against each other and/or a set of criteria and all other alternatives considered. This process, however, can be ra-tional or irrational and is often influenced by the decision-makers’ utility and attitude toward risk.

In many cases, some seem to pluck their deci-sions out of thin air, and expect those around them to trust their ‘intuition’. They are, in ef-fect, relying on their past experiences to feed their subconscious to run algorithms in the back-ground on all of the pors/cpns of the options and come up with their decision. Their gut feeling may prove right; or it may not! If put on the spot, they might try (after the fact) to justify their subsequent actions plugging in data that is favor-able to their decision.

Thus what determines whether a decision is made based on intuition or data analytics de-pended on the sense of urgency, the decision maker’s utility and/or what was at stake. There-fore, the value of data based decision making, however, is becoming more and more clear. This is true even if the initial opinion might have been triggered by intuition.

Quality professionals have been using data to track and solve quality related problems for years. A favorite saying amongst their peers is,

“In God we trust, everyone else bring data.” Marketing professionals also know the importance of using data and have been in the business of gathering data, analyzing it, and creating models to help them improve their market ef-fectiveness. Sports enthusiasts can rattle off player and team statistics and coaches make data-driven decision in their team selection and game strategies. Baseball industry has a special term for their data, “sabermetric”, the empiri-cal analysis of baseball, especially baseball statistics that measure in-game activity.

In keeping with the sports theme, the benefit of data-analytics in decision making was well demonstrated in the movie Moneyball, a 2011 American biographical sports drama film. In the movie, the general manager takes a so-phisticated sabermetric approach towards scouting and an-alyzing players. The team eventually goes on to win 19 consecutive games, tying for the longest winning streak in American League history. This example shows how data-analytics based decision making can lead to outcomes of-ten superior to intuition (or experience-based) decision making, especially when live dynamic data is used.

Many factors have brought Big Data into everyday vocab-ulary:

The value of data and analytics has become recognized

Vast amounts of data – growing exponentially

An increasing number of data warehouses have become available for private use

Cost of memory has continued to drop

Once collected, Big Data is providing businesses with ac-cess to vast amounts of data that is live, dynamic and with a lot of variety. Decision makers are realizing that within this data lie valuable patterns and information. They no longer need to look at historic data to drive forward; they can base their decisions on live data, changing trends/norms, preferences etc. as they apply it to all areas of the business.

They acknowledge that while they may be un-comfortable with building and interpreting statis-tical models, they do want to be able to use this dynamic “information” to enhance business per-formance. Analytics can reveal insights previ-ously hidden by data too costly to process. Intui-tion perhaps worked better in the past when sam-pling and static reports (based on past events) were the only option from which to base deci-sions on. Consumer preferences, regulatory re-quirements, and operations within the business environment are changing at a fast pace. Suc-cessfully exploiting such data can lead to better decision making, whether it has to do with new product development, improving clinical trial decision-making, inventory control, regulatory compliance, improving the supply chain activi-ties or even winning elections.

Wal-Mart studied the product sales in their Flori-da stores in 2004 when several hurricanes passed through Florida. Intuition predicted that they should see a marked increase in the sales of the following products: water, diapers, toilet paper, plywood, generators, flashlight batteries, etc. However, as they analyzed all of the data they had collected on all their customers, their histo-ries and their purchases, in all the stores, they discovered that the one single product that cus-tomers bought at a rate seven times (700%) high-er than anything else during the hurricane season was strawberry pop tarts! Intuition did not work here and many sales might have been lost!

Data-driven decision making in business is really about capturing or creating new markets through: (ref: Big Data, Small World: Kirk Borne at TEDxGeorgeMasonU)

Novelty discovery (finding new, rare, one-in-a-million objects and events etc. that con-sumers would be interested in

Class discovery – finding new classes of objects/behaviors that they can tap into for reaching ever larger number of consumers

Association discovery – finding improbable, interest-ing, co-occurring associations. For example, Face-book is able to show 6-degrees of separation and Ama-zon can share with their customers other books bought by other individuals also buying this book.

Consumers can no longer be divided into the traditional groups of individuals sharing similar characteristics (e.g., age, gender, interests, spending habits). Todays “evolved consumer” sees value in engagement; the kind of engage-ment they seek cannot be captured by intuition alone. To-day’s generation (not defined by age alone) buys with one-click, they want to learn and not be ‘sold-to’, they want to be engaged and to be rewarded. Data-analytics based deci-sion making can help stay on the leading edge of this evo-lutionary path.

While statistical models used for decision making may be limited when predicting individual behavior, Amazon and Facebook have shown they are good predictors of consum-er choices and trends. While our subconscious mind con-denses a massive amount of diverse information into a summary judgement in making decisions, we are all a cul-mination of our personal experiences and biases, thus mak-ing intuition based decision making unreliable. Even if our intuition turns out to be correct the inability to provide the rationale behind such decisions makes it almost impossible to replicate.

Thus it all boils down to ‘balance’. Creating good statisti-cal models is difficult, neglecting biased information is suboptimal, and decision-making cannot be left to algo-rithms alone. Therefore analytics needs to play a support-ing role.

The key question then becomes, how can companies/people successfully make the transition, culturally and technologically, to make decisions supported by data rather than intuition - and when/if should they?

Process Capability Analysis using Minitab

Process Capability analysis, if done wrong, can lead to catastrophic failures!! Also understanding the pre-requisites for process capabil-ity analysis is important to understand so that confidence state-ments can be made of the process.

By a ending this clinic presenta on, you will understand the theory behind process capability, understand the differences between Cpk and Ppk. Also you’ll get an understanding on how to handle data that is not normally distributed. We will see how we can calculate process capability when a failure rate had been given, with no data. We will examine a few case studies and use Minitab to calculate the process capability.

About our speaker: Pritesh Patel  

Pritesh is the former Director of Quality Engineering and Opera onal Excellence at Allergan, Inc., based in Irvine, CA. As the director, he oversaw the develop-ment and implementa on of Allergan’s Quality Metrics program. He also used his LSS background to redesign and streamline the corporate Audit program as well as the Global Devia on and CAPA process and Allergan’s Change Control Processes.

In addi on to the above, Pritesh’s deep understanding of sta s cs made him the go-to person for the proper use of sta s cs when either developing a product, to support valida on ac vi es, and for normal manufacturing.

Pritesh hold a Master’s Degree in Applied Sta s cs from the Roches-ter Ins tute of Technology, and MBA from Northeastern University in Boston, and a Bachelors’ degree in Chemical Engineering from the University of Houston, TX. Pritesh is also an ASQ CQE, CQM/OE, CPGP, CQA, and CQE. He is also a six-sigma black belt.
