Background
The concept of the Team Leadership Programme (TLP) arose from recognition of the importance of clinical leadership and, in particular, leadership of teams in a front line service such as endoscopy. As the name implies, the programme is about:
§ Team – there is a strong emphasis on teamwork because effective teams deliver first class care
§ Leadership – outstanding teams are led by excellent leaders. We shall be exploring, in detail, what makes great leaders and how to become one
§ Programme – this is a programme. It is not an event, a workshop or a course. It requires active participation and involves a series of learning packages supported by a suite of tools.
Feedback from the programmes conducted to date indicates the methodology is quite different from that of other leadership programmes: it has been tailored for front line clinical teams and their leaders, and it has a strong connection to the typical challenges teams face every day. The aim by the end of the programme is that participants will:
1. Understand the difference between manager and leader skills and roles
2. Define their own role and their contribution to these roles to maximise the potential to achieve the goals of the service
3. Demonstrate competence in leader and/or manager roles
4. Deliver plans for developing an effective and high quality service
5. Explain the common challenges facing endoscopy teams and how to overcome them
6. Provide evidence of effective communication across local networks
7. Demonstrate evidence of good teamwork
8. Demonstrate the features of a highly performing team
9. Demonstrate competence and confidence to challenge inappropriate behaviour
10. Build networks with others to create independent organisational relationships
To achieve these objectives, and be able to demonstrate they had been achieved, a programme has been created that contains:
§ a variety of educational interventions to suit the learners’ needs
§ methods of measuring teamwork, behaviours, managerial skills and strategic and organisational responsibilities

Key programme requirements
1. All participating teams must have a commitment to record key outcome measures at the beginning and end of the programme.
2. It is assumed that the leadership team will, in most circumstances, consist of a triumvirate of leaders. In this case a clinical lead a nurse lead and a manager.
3. It is recommended that the format of the waves follows the structure outlined in the next section.
4. A suite of tools will be made available to support the programme including;
- a team assessment
- an individual 360
- a skills tool
- the Strategic and Organisational Responsibilities Tool (SORT)
6. Measures of productivity and specialty specific standards or other measures will be used to measure the effectiveness of the programme.
7. All teams are expected to prepare an Annual Report by the end of the programme. This report will provide a road map for future development of the service.
Team Leadership Programme Approach
The key stages of the programme are summarised in diagram 1. Each stage is explained in more detail in this section.
1. TLP Application Process
§ The Programme has a defined number of teams. Team leaders are formally invited to participate in the Team Leadership Programme by their host organisation.
2. Diagnostic Phase
§ Diagnostic visits are conducted by a TLP consultant before the first face-‐to-‐face learning days. The TLP consultant visits the teams to:
- Understand the current leadership and teamwork model in the service
- Explain the outcomes the programme will monitor
- Explain the diagnostic tools to be completed before the first training event.
- Ensure there is a strong commitment to the programme

3. Preparatory Phase (Communication)
§ The TLP training team will run a series of web seminars to explain the programme and tools. Web seminars (or webinars) are an efficient way to communicate information and respond to questions. These enable the participant to log online to web presentations or a demonstration of the TLP learning website. Other communication takes place via conference calls. Delegates may ask questions directly or by email.
4. Assessment Tool Completion
§ The first of the programme’s bespoke assessment tools will be completed prior to the first workshop. The Team Assessment is a key diagnostic tool. It is designed to give team leaders an insight into the team members’ views of the way the team is led and the way it runs. A detailed assessment report is produced for workshop one.
5. Workshop One
§ A two day event where teams receive the results of the team assessment tool. TLP trainers begin to dissect what makes outstanding leaders and high performing teams. The trainers help plan how to enhance team functioning. Included in these

two days are modules on influence and control, motivation, recognition and reward, effective communication, strategic and organisational planning and identification and development of managerial skills. Delegates will be introduced to the supporting tools: skills assessment and SORT. The supporting website will be demonstrated. Teams will learn how to apply the specially designed individual 360 degree appraisal tool. There will be an interval of eight weeks until workshop two during which delegates will be required to create action plans with short and long term goals.
6. Assessment Tool Completion
§ The second of the programmes core assessment tools will be completed prior to the first workshop. The TLP Individual 360 is an online tool that provides team leaders with an assessment of their leadership behaviour, as perceived by those around them. A detailed assessment report is produced for workshop two.
7. Workshop Two
§ A one day event is focused on individual leaders and, in particular, their personal style: what they do well as a leader and the areas in need of improvement. Leaders are provided with the results of their individual 360 and provided with individual coaching. Action plans developed since the previous workshop will be reviewed and refined for implementation prior to the final workshop four months later.
8. Workshop three
§ This afternoon or early evening event will be a celebration of what teams have achieved. Teams show-‐case their achievements and describe the strategic vision for their service.
During the programme Team Leaders will be supported flexibly through a variety of on line learning tools, individual coaching and webinars.

Minimum commitment from each team
§ Host a half day diagnostic in their own clinical service
§ Attendance at all the core webinars (there will be more than one opportunity for each core webinar)
§ Attendance at all the face-‐to-‐face learning events.
§ Completion of the following outcomes
o Team assessment at the beginning and end of the programme
o Strategic and organisational tool (SORT)
o Individual 360 appraisal
o Assessment against agreed measures of productivity and specialty specific standards or other measures at the beginning and end of the programme.
o An annual report
§ Presentation from each team at the final event (maximum 30 minutes)
